Every yhumbnail a different size

Oke I searched the forum and the manual but with no luck.
My photo's in my gallery are different sizes. Some are 640X480px and some are 480pxX640px;
The thumbnails wich are created are 200pxX200px
I don't want that. I want the size of the picture but then smaller. So the thumbnails are different sizes for each photograph.
Is this somehow possible?

hi,

set 'crop thumbnails' off to none in the Phoca Gallery parameters.
(then delete all thumbs folders, so that Phoca Gallery creates new thumbs)

I did that but nothing changed. I changed the parameter globally and in my menu. Then deleted the folder. Phoca makes new thumbnails but stills crops them
